Hire a new employee or automate the process: which costs less

Hire one more person or automate the process? A worked example in so'm based on the average Tashkent wage, 12% social tax and automation payback.

Published: 6 min read
Short answer: To judge automation efficiency, compare the fully loaded annual cost of a new employee (salary, 12% social tax, workspace, training) with the one-off and yearly cost of automating the process. For repetitive, rule-based work, automation is usually cheaper and does not get more expensive as headcount grows. For creative, relationship-driven or fast-changing work, hiring is still the right call.

When a business grows, the first reflex is to hire. More orders, one more operator. Late reports, one more accountant. Growing stock discrepancies, one more storekeeper. But every new hire costs more than a salary: there is tax, a workspace, training and the manager's time. And sometimes software can do the same job in seconds without mistakes. This article shows how to compare the cost of hiring with the cost of automation, works through an example in Uzbek so'm, and explains when hiring is the better choice.

How do you measure automation efficiency?

Automation efficiency is the difference between what you pay for software to handle a volume of work and what the same work costs when people do it, plus the gains in speed and fewer errors.

Three numbers matter most:

  • Annual savings: the cost of people you did not have to hire, plus money you stopped losing.
  • Payback period: how many months the one-off investment takes to pay for itself.
  • Quality: how much errors, delays and rework went down.

International evidence shows the calculation is worth doing. McKinsey estimates that about half of all the activities people are paid to do worldwide could be automated with technology that already exists, yet fewer than 5% of occupations can be fully automated (McKinsey, 2017). The point is not replacing people but freeing their time from routine.

What does an employee really cost in Uzbekistan?

Many managers think of an employee's cost as the take-home pay. The real cost is much higher.

  • Salary. According to the National Statistics Committee, the average monthly nominal wage in January–June 2026 was 7,091.1 thousand so'm nationwide and 12,013.9 thousand so'm in Tashkent, up 18.4% and 18.2% on the same period a year earlier (stat.uz, 2026).
  • Social tax. In 2026 the social tax rate is 12% (25% for budget organisations) and personal income tax is 12% (UzA, 2025). The employer pays social tax on top of the salary; income tax is withheld from the gross salary.
  • Hiring cost. Job ads, interviews, probation. SHRM data for the US puts the average cost per hire at nearly $4,700 (SHRM, 2022). In Uzbekistan the amount may be lower, but managers' and HR's time is still spent.
  • Workspace and equipment: desk, computer, software licences, office space.
  • Training and ramp-up: a new hire is not fully productive in the first months.
  • Management load: every new person adds supervision, checking and communication.

Example: two new hires or automation

The calculation below is an illustrative example. The figures are chosen to show the method; the automation amounts are not Deep Vision prices.

Scenario: a wholesale company in Tashkent. Orders are growing, sales managers type orders into Excel by hand, the storekeeper tracks stock separately, and the accountant re-types invoices. The owner plans to hire two more operators.

Hiring option (based on the average Tashkent wage):

  • Gross salary: 12,013,900 so'm a month.
  • Social tax at 12%: 1,441,668 so'm.
  • Monthly cost to the employer: 13,455,568 so'm.
  • Annual cost per employee: about 161.5 million so'm.
  • Annual cost for two: about 322.9 million so'm (excluding workspace, hiring and training).

Automation option (assumed amounts):

  • Implementation, configuration and data migration: 180 million so'm one-off.
  • Licences and support: 90 million so'm a year.
  • Result: an order is entered once, stock is deducted automatically, the invoice is generated from the order, and the existing team handles more orders.

Calculation:

  • Annual savings: 322.9 − 90 = 232.9 million so'm.
  • Payback: 180 ÷ 232.9 × 12 ≈ 9.3 months.
  • Three-year cost: about 968.8 million so'm with hiring versus 450 million so'm with automation.

The example ignores wage growth. Yet stat.uz shows wages rose almost 18% in a year, so the hiring option gets more expensive every year, while licence prices usually move much more slowly. We cover licence pricing in Odoo ERP pricing in Uzbekistan.

What changes after automation: in numbers

  • Cost: in Deloitte's survey, organisations expect intelligent automation to cut costs by an average of 31% over three years; those past the pilot stage reported an average of 32% (Deloitte, 2022).
  • Payback: the same survey puts the estimated average payback for automation at 22 months, up from 16 months in the previous survey (Deloitte, 2022).
  • Workload: about half of paid work activities are technically automatable (McKinsey, 2017).
  • Licence spend: one of our clients with more than 100 employees moved to Odoo and cut annual licence costs from $30,000 to $11,000 (case study).
  • Speed: at Timsoll, the time to set up a new product in the system fell from 6–8 months to 2–3 days (Timsoll case).

When is hiring the right choice?

Automation is not always the answer. Hire a person when:

  • The work depends on live conversation, negotiation or trust (selling to key accounts, service).
  • The task is different every time and cannot be reduced to rules.
  • The process is not settled yet: run it by hand first, then automate.
  • The volume is tiny: configuring a system for a few transactions a month does not pay off.
  • The company needs a new skill set (for example, a marketer or an engineer).

The most effective setup is often a mix: the system does the routine and people spend their time on customers, quality and growth. We discuss criteria for smaller firms in does a small or mid-sized business need ERP.

Which processes should you automate first?

Start with processes that show these signs:

  • The same data is typed by hand into two or more places (Excel, 1C, Telegram).
  • The work repeats often and follows clear rules: orders, invoices, stock levels, payment matching.
  • Mistakes are expensive: a wrong price, missing stock, a late payment.
  • Reports are assembled by hand and reach the owner late.

If much of your business still runs on spreadsheets, read moving from Excel to ERP.

How does Deep Vision run this calculation?

The team of Deep Vision founder Amon Olimov starts a project not with "how many people can we avoid hiring?" but with "which process is losing the most money and time?". We are an official Odoo Gold Partner: according to our partner page on Odoo, we have 7 certified experts, 24 client references, an average of 22 users per client and 89% customer retention (Odoo).

  • During diagnostics we measure the time and headcount each process consumes.
  • A typical rollout takes 2–6 months; standard Sales and Inventory often go live in 6–8 weeks, so savings start early.
  • Our ready-made modules for Didox e-invoices and Asl Belgisi marking remove even more manual work.
  • Odoo runs in Uzbek (our team did the translation), which makes retraining existing staff easier.

Frequently asked questions

Does automation mean layoffs?

Not necessarily. More often it delays the need to hire and frees the current team's time for more valuable work.

How do I calculate an employee's full cost?

Add 12% social tax to the gross salary, then add workspace, equipment, hiring, training and management time.

How quickly does automation pay back?

It depends on the process. Deloitte's survey shows an average estimated payback of 22 months. Our illustrative example came out at about 9 months because automation avoided two hires.

Does this calculation work for a small business?

Yes, but at small volumes it is better to start with the single process that eats the most time.

What else should go into the calculation?

The cost of errors: goods sold at the wrong price, lost stock, late payments. These often cost more than a salary.
